Attribution Reporting Gaps After a Platform Migration: A Diagnostic Checklist

A GA4 update, ad platform change, or CRM migration can break attribution reporting overnight. Here is a practical checklist for finding the gap and fixing it before the next budget review.

Attribution reporting rarely breaks with a warning. A platform pushes an update, someone swaps ad accounts, a CRM gets migrated to a new instance, and two weeks later the numbers in the dashboard stop matching what the team remembers spending. Nobody notices until a budget conversation stalls on a question nobody can answer: which channel actually drove that pipeline.

This happens more often than most teams expect. GA4's April 2026 attribution restructure changed how conversion credit gets configured, moving from one property-level setting to model choices made per conversion, and narrowed the available attribution models in the process. Teams that had not touched their attribution settings in a year suddenly had different numbers with no code change on their end.

That is one update, on one platform. Ad platforms and CRMs push comparable changes on their own schedules, and each one can quietly break a reporting chain nobody is actively watching.

None of this shows up as an error message. The dashboard keeps loading, the chart keeps rendering, and the number simply stops meaning what it meant last month. That is what makes these gaps expensive: they get discovered in a budget conversation, weeks after the actual cause, once someone finally asks why a channel that used to drive pipeline suddenly looks flat.

Quick answer: how do you diagnose a broken attribution report after a platform change?

  • Find the break date first. Pull daily trend data and identify the exact day the numbers diverge from expectation, not the week you happened to notice.
  • Check the model settings, then the numbers. Attribution model configuration causes most post-migration discrepancies, more often than tracking code does.
  • Reconcile platform against platform. Compare GA4 conversions to ad platform conversions to CRM-sourced revenue for the same date range and same definition of a conversion.
  • Separate event-scoped from user-scoped changes. A setting change at one scope can silently override reporting that looks correct at the other.
  • Document what changed and why. The gap will happen again with the next update. A dated changelog turns a fire drill into a five-minute check.

Why the reporting breaks in the first place

Most attribution gaps are not caused by lost data. They are caused by a definition changing underneath a report that assumes the definition stayed fixed. A platform update reclassifies which channel gets credit for a conversion, a new ad account resets historical conversion windows, or a CRM migration changes how a lead gets matched to a campaign source.

The dashboard still renders. The number is just answering a slightly different question than it was answering last month.

1. Isolate the exact break window. Pull a daily trend, not a monthly total, for the metric that looks wrong. Find the specific day the line moves. If it lines up with a known update, migration, or account change, you have your cause before you have opened a single settings page.

2. Compare attribution model configuration before and after. Screenshot or export the model settings from before the change if you have them. GA4's 2026 restructure, for example, lets attribution be set per conversion event rather than once at the property level. A model that used to apply everywhere may now only apply to some conversions, silently changing which channels get credit.

3. Reconcile across systems for the same window. Pull GA4 conversions, ad platform conversions, and CRM-sourced revenue for the identical date range and the identical definition of a conversion. Small mismatches are normal. A mismatch that appears exactly on the break date is not.

4. Check event-scoped versus user-scoped settings separately. These two scopes can disagree without either one throwing an error. A change made at the event level does not automatically propagate to user-level reporting, and teams frequently assume it did.

5. Test with a known conversion. Run a real or test conversion through the funnel and trace it through every system it should appear in. If it shows up in the ad platform but not the CRM, or vice versa, you have narrowed the gap to a specific handoff.

6. Write down what you find. Not for compliance, for the next migration. A one-page log of "date, platform, what changed, what broke, how we fixed it" saves hours the next time a platform pushes an update, and it usually will.

Who should own this before it becomes a crisis

The recurring pattern behind most of these gaps is an ownership gap.

Nobody is explicitly responsible for noticing when a platform update changes reporting behavior, so the team finds out reactively, usually during a budget meeting. Building that ownership into how the business runs is part of what a properly structured marketing system is supposed to prevent: someone owns measurement governance specifically, and platform changes get checked against reporting before they surface as a surprise.

For smaller teams without a dedicated analytics hire, this check does not need to be a full-time job. It needs to be a recurring task on someone's calendar, tied to the update cadence of the platforms the business actually depends on. Weekly is usually enough for most small marketing operations, though a team running significant paid spend may want it checked more often during the first month after any known platform change.
